A student followed an AI assistant's parking advice on their first day and received a fine. That happened to one of our university clients. The source pages were accurate, but the AI assistant combined the rules for staff and students and produced the wrong answer.

If you manage the website of a university, government agency, or legal or regulatory body, that is the new risk and opportunity. Websites have traditionally been written for people. We could expect someone to scan a page, understand the context, and fill in the gaps. Now the content also needs to be clear to the systems that find, interpret, and summarize it.

More and more, when you ask a question, search platforms give you a single written answer instead of a list of links to click through. That happens inside AI search platforms such as ChatGPT, Google AI Mode, and Perplexity, and in AI summaries shown above traditional search results. These answers often draw on and cite a limited set of sources. The old question was "how do I rank higher?" The new one is "how do I become a source worth citing?"

There can be a real payoff. Someone who arrives after seeing your content cited in an AI answer may have clearer intent and be more likely to book a campus visit, start an application, or complete another important action.

How does AI decide what content to cite?

Some AI search systems use query fan-out. They break a question into multiple related searches, then retrieve content that may answer each part. The system assesses the results for relevance and quality before producing an answer.

That is good news for teams with real depth. What counts now is whether your content answers the main question and the related questions behind it. A parent asking about tuition may also want payment plans, deadlines, and financial aid. A citizen asking how to renew a license may also want the fee, processing time, and required documents.

Why good content can still be invisible to AI

A page can be accurate, well written, and useful but still be difficult for AI systems to find or cite. Before your content can be cited, it has to pass through five stages. A problem at any stage can prevent it from appearing in the answer.

  1. Reach. Can the system access the page, or is it behind a login or blocked from crawlers?
  2. Read. Can it reliably process the content, or is important information only available in an image, download, or interactive element?
  3. Understand. Can it tell what the page is actually about?
  4. Trust. Is there a reason to believe you over someone else?
  5. Win. Is your answer better than the alternatives?

Clearing the first four makes your content eligible for consideration. The final gate is whether the system selects it over other relevant sources.

The gaps we see over and over:

  • Content that is difficult to access. Information behind logins, blocked from crawlers, or available only in poorly structured PDFs can be harder for AI systems to find and interpret reliably. Put essential information on an accessible web page where possible.
  • Vague or clever headings. A one-word heading like "Renewals" leaves the subject unclear. Does it mean a license, library book, or membership? Glossy marketing lines can cause the same problem. Headings should describe the content beneath them.
  • Missing or inaccurate structured data. Relevant markup can help search systems interpret a page, but it should support clear, accurate content rather than replace it.
  • Duplicate or contradictory pages. When two pages disagree, it can be difficult for an AI system to identify the current source. The parking mix-up above started here.
  • Stale figures and dead links. Old numbers and broken links make it harder for people and AI systems to assess whether information is current and reliable.
  • The scale problem. The biggest challenge is usually people. Auditing thousands of pages by hand does not scale.

There is a technical side too. Some AI crawlers have limited or inconsistent support for JavaScript. Important content that loads only after someone clicks or interacts with a page may be missed.

Many established content practices also support AI discovery.

  • You are not limited to one exact keyword. Content that answers the main question and related questions has more opportunities to be retrieved.
  • Depth and specificity help. Specific details and clear explanations give search systems more useful information than broad marketing statements.
  • Authority matters. Clear authorship, relevant evidence, and credible references can strengthen a source. A 2025 academic study of more than 366,000 citations across OpenAI, Perplexity, and Google found that each platform used different sources, but low-credibility news outlets were rarely cited.
  • The same work can improve accessibility. Clear structure, semantic HTML, and appropriate text alternatives make content easier for both people and machines to interpret.
  • Writing well for people is writing well for machines. Both audiences want the same thing: a clear, trustworthy, well-structured answer.

The industry calls this GEO, or generative engine optimization. It builds on SEO rather than replacing it. Be wary of anyone promising to optimize content for every platform or guarantee a citation. Each system retrieves, evaluates, and presents sources differently. The part you can control is the quality, clarity, accessibility, and maintenance of your content.

The four signals that make content AI-ready

A practical AI-readiness framework covers four signals: structure, metadata, authority, and freshness.

  1. Structure. Can AI extract a clean answer? This is the signal you control most. Keep one clear topic per page, lead with the answer instead of burying it, use headings that describe what is below them, and rely on proper semantic HTML. A useful check is whether the answer to a key question can stand alone in one clear sentence. This makes it easier for both people and machines to understand.
  2. Metadata. Have you labeled the page so machines understand it? Use descriptive titles and summaries, clear URLs, appropriate alt text for meaningful images, and structured data that accurately describes the page. Structured data is a supporting signal, not a shortcut to AI citations. Match the markup to what people can see on the page.
  3. Authority. Is there a reason to trust and cite you? Clear authorship and expertise, real depth, consistent information across your site, and corroboration from other credible sources. A practical approach is to consolidate overlapping pages into one authoritative page per topic rather than scattering slightly different versions.
  4. Freshness. Is the content current enough to trust? Current information matters most for topics such as fees, deadlines, eligibility, and policy. Show an accurate last updated or last reviewed date, remove dead links and old figures, and put high-value pages on an appropriate review cycle. Changing the date without reviewing the content does not improve quality.

What AI-ready content looks like: before and after

Take a page on tax deductions for working from home, the kind of thing people now ask an AI assistant about.

The harder-to-use version hides the hourly rate in a downloadable PDF, uses a section-wide default meta description, spreads slightly different figures across three pages, and shows no sign of when it was last checked.

The AI-ready version puts a short answer at the top, states the rate in readable HTML, uses a specific title and accurate structured data, replaces near-duplicates with one authoritative page, and shows a genuine last updated date. The facts may be the same, but the second version is easier for people and machines to find, understand, and trust.

How to prioritize which pages to fix first

You cannot audit everything at once, so put a little strategy around it.

  • Prioritize. Start with your highest-traffic, highest-value pages, especially those central to your organization and its most important user tasks.
  • Assess against the four signals. Work through structure, metadata, authority, and freshness honestly, page by page.
  • Test it. Ask the questions your audience asks in the AI search platforms they use. Record which sources are cited, whether the answers are accurate, and what patterns appear in the selected content.
  • Fix, publish, and set a cycle. AI search changes quickly, so build regular review into how your team works.

This work is valuable, but it is labor-intensive at scale.

How to use AI without sounding like everyone else

AI can help find gaps and suggest revisions. But relying on it to write every page from a few brand guidelines can produce generic content with little original value. People should remain responsible for the expertise, evidence, judgment, and final review. Clear writing for people also makes content easier for machines to interpret.

Common questions about AI search and GEO

  • Should every heading be a question? No. Question-style headings can help, but a page with dozens of them reads badly for people. Use them where they fit.
  • Is traditional SEO still worth it? Yes. AI search features still need to find, access, and assess web content. Google says its established SEO guidance remains relevant to AI Overviews and AI Mode. AI readiness extends SEO, it does not replace it.
  • What about PDFs, flipbooks, and video? These formats are not automatically invisible, but discovery and interpretation can be less reliable. Put essential information on the page as accessible text, provide transcripts for videos, and treat downloads or interactive formats as supporting options.
